Situation

Bałtyk Premier Chain operates seven resort properties along the Polish Baltic coast: three seafront hotels in Sopot, two in Gdynia and two on the Gdańsk side. All seven had been running Profitroom Suite for at least two seasons, but the chain had never operationalised the estate as a portfolio. Every property owned its own front-desk shift roster, its own housekeeping schedule, its own OTA-mix negotiation, its own guest-messaging inbox. In peak weeks the corporate COO would receive seven different daily flash reports in seven different formats. Staff turnover was 41% year-on-year — high even for seasonal resort work — and exit interviews consistently cited "no clear tools" as the top complaint. The chain's board had approved a two-year corporate operating model refresh and Suite Profit was engaged to deliver the platform layer of that refresh: operations, guest experience, distribution and analytics as one governed stack across all seven properties.

Rollout timeline

  • November 2025 — kickoff. Corporate operating model workshop with the COO, the chain's operations director, and the four regional cluster managers. Suite Profit produced the reference architecture and the six-month milestone plan.
  • December 2025 — pilot. Operations Suite deployed at the Sopot flagship and one Gdynia property as the reference resort; a housekeeping pilot ran through the Christmas week to stress-test the shift-handover flow under real load.
  • January 2026 — analytics foundation. Group Analytics & BI Connector plumbed into the chain's Snowflake account; corporate flash-report canvas rebuilt with the COO's team.
  • February 2026 — guest experience. Omnichannel Guest Experience Hub live at all seven properties; portfolio inbox opened for the district managers with the SLA compliance dashboard.
  • March 2026 — distribution. Distribution Command Centre deployed across every Profitroom Channel Manager tenant; seasonal calendar and per-property overrides ratified by the corporate revenue committee.
  • April 2026 — full group rollout complete. Corporate operating model handed over to the chain's own operations director; Suite Profit stays engaged in a quarterly advisory capacity.

Results

Measured against the 2025 leisure season and normalised against the Baltic coast compression index, over the March–June 2026 window:

  • 900 labour hours saved per month across the seven properties on housekeeping and shift-handover workflows alone.
  • Leisure NPS +11 points in the segment that had historically driven the chain's word-of-mouth — from 44 to 55.
  • Direct-channel share +18 percentage points across the portfolio, driven by the Distribution Command Centre's targeted seasonal displacement of Booking.com premium placements.
  • Staff turnover down from 41% to 19% year-on-year, with exit interviews now citing tooling as a retention factor rather than a complaint.
  • Corporate flash report available by 07:00 every morning for the COO, versus a 14:30 aggregate under the previous per-property workflow.
  • Response-time SLA compliance 94% across the portfolio inbox, versus 52% pre-engagement.
